What happens in an AI readiness audit, step by step

By Reckona AIUpdated 26 July 20268 min read

"AI readiness audit" gets thrown around loosely — sometimes it means a two-hour workshop, sometimes a month-long engagement. Here's what a real one actually involves, step by step, so you know what to expect before booking one.

Step 1: Process inventory

Before anything about AI, the audit maps what your company actually does — every repetitive process, who does it, how long it takes, and how often. This sounds basic, but most companies have never written it down in one place, which is exactly why the opportunities hiding in it go unnoticed.

Step 2: Opportunity scoring

Each process gets scored on volume, time cost and error cost — the same framework behind the ₹40-lakh spreadsheet model. This produces a ranked list, not a gut-feel guess, of which automations pay back fastest.

1. Process inventoryEvery repetitive workflow, mapped and owned
2. Opportunity scoringA ranked list by volume × error cost
3. Risk & readiness reviewData sensitivity, system access, team appetite
4. RoadmapA sequenced 12-month plan with rupee estimates

Step 3: Risk and readiness review

Not every process is safe to automate immediately. This step checks data sensitivity, whether systems have the APIs or access needed, and honestly, whether the team is ready — automating a process nobody trusts yet just produces faster mistrust.

Step 4: The roadmap

The deliverable isn't a slide deck of possibilities — it's a sequenced 12-month plan: what to automate first, in what order, with a rupee estimate for each. A good audit fee is typically credited against the first project, so it isn't a sunk cost if you proceed.

What a real audit is not: a sales pitch disguised as diagnosis. If the "audit" recommends the same package regardless of what it finds, it wasn't actually an audit.
